AI Invoice Processing Workflow: From PDF to Reviewed Draft

Build an AI invoice processing workflow with source checks, duplicate detection, exception routing and a verified handoff to your accounting system.

An AI invoice processing workflow takes an incoming supplier invoice, extracts its details, checks those details against trusted business records and prepares an accounting draft for review. Build the checks and exception queue before enabling the connection that writes to your accounting system. Reading an invoice correctly is only one part of handling it correctly.

For a useful first release, choose one intake channel, one business entity and one accounting destination. Keep a link from every draft back to the source document, show what remains uncertain and give a named person responsibility for exceptions. This guide uses a fictional supplier invoice to explain that scope, including duplicate arrivals, revised documents and a posting request whose result is unclear.

Key takeaways

  • Separate document extraction, business validation, approval and accounting writes.
  • Keep source evidence for important fields and route uncertainty to a useful review queue.
  • Detect repeated files and repeated business invoices; they are different checks.
  • Reconcile an uncertain accounting write before sending the same request again.
  • Judge the pilot by correct drafts, exception effort and recovered failures.

What should the workflow actually produce?

The first deliverable should be a draft your accounts-payable team can accept or correct. Define its required fields, source attachment, destination supplier record and review state. Decide whether purchase-order matching belongs in the pilot, which non-PO invoices it can handle and who resolves missing information. A workflow that quietly leaves a difficult invoice in an inbox has not completed the task.

Write down the boundaries between received, extracted, checked, awaiting review, approved, posting, posted and exception. These are proposed operating states, not a universal accounting standard. Give each transition an owner and an observable result. Approval of a draft should identify the version being approved; an edited amount or supplier should return to the appropriate review step. Payment execution is a separate scope with its own controls.

Design approval records and review ownership

Choose extraction around the documents you receive

Start with representative redacted documents: ordinary PDFs, scans, multi-page invoices, credits and the layouts your team finds difficult. Check the selected service's supported files, languages, limits and data-handling terms before choosing an integration. Preserve the original upload and a stable document identifier so a reviewer can inspect the evidence without searching an inbox.

Microsoft's AI Builder invoice model exposes common invoice fields and field-level confidence information. Amazon Textract's expense analysis normalizes fields from invoices and receipts and extracts line items. These capabilities can reduce the amount of custom extraction you build, but neither establishes that an invoice is valid, correctly matched to your supplier record or ready to post.

An extraction score is one input to review. Choose field-specific acceptance rules from your labeled examples and the impact of an error. A readable description and a questionable total should not share one all-or-nothing document score. Do not copy a threshold from a vendor tutorial and assume it measures your own documents.

Keep extracted values separate from accepted values

Consider a fictional invoice, INV-1042, from an existing supplier. The document says USD 1,240.00, but the extractor returns 124.00. Your system should retain the observed text and extraction result, record the discrepancy and let the reviewer accept the correct value with a reason. Overwriting the model's output loses the explanation for the correction.

For consequential fields, retain the raw value, normalized candidate, source page or location when available, check result and accepted value. Resolve the supplier against the approved supplier directory rather than letting a model create a new payee from a logo. Keep an explicit currency code; a dollar sign alone does not distinguish USD, CAD or AUD. Ambiguous dates need a known format or review rather than a guess.

Ask the finance owner to define amount, rounding and matching rules for the document types in scope. Compare lines and totals under those rules, and preserve the reason for a difference. The software should implement the approved treatment, not invent tax codes or rewrite supplier banking details from an attachment.

Distinguish duplicate arrivals from revised invoices

INV-1042 arrives as an email attachment, then someone uploads the same file through a portal. A document fingerprint can identify identical bytes. It cannot establish that a differently scanned copy represents a different invoice. Add a business-identity check using the entity, resolved supplier, invoice number and other appropriate evidence. Treat a possible match as a decision to investigate, not a reason to discard a document without a record.

Now the supplier sends a corrected INV-1042 with a changed total. The new file should become a related revision awaiting review. Preserve the earlier document and determine whether its accounting draft was already accepted or posted. Do not update a posted record merely because a later attachment uses the same invoice number. Define the supported correction path with the accounting owner.

Keep document identity, invoice identity and posting-attempt identity separate. That makes it possible to explain why two source files produced one draft, or why a revised document requires a different action. Store the duplicate decision and its evidence so a reviewer can reverse an incorrect match.

Understand duplicate-event claims and reconciliation

FROM READING TO DOING

What should happen after an invoice arrives?

Bring representative redacted invoices, your accounting destination and the decisions your team needs to review. We can help scope one reliable intake-to-draft workflow.

Make the exception queue usable

An exception should contain a reason, the affected fields, the original document, the current workflow state and the person responsible for the next step. Give reviewers concrete actions: correct a field, resolve a supplier, attach missing evidence, mark a duplicate or return the item. Keep a history of those decisions. An undifferentiated failed status makes the human repeat the entire investigation.

Define which issues block posting and which can wait for a later step. Test permissions on both the document and the draft; a reviewer who can see the queue may still lack access to the attachment. Avoid including full invoices or banking details in broad chat alerts. A restricted link with a concise reason is usually a more useful notification.

If a generative model interprets descriptions or proposes account coding, treat document text as input data. An instruction embedded in a PDF must not change tool permissions, approval requirements or the destination account. Keep authority in the application and the approved workflow rules.

Verify the accounting write before retrying it

Suppose the accounting API accepts a draft, but your worker times out before storing the response. The outcome is unknown, not necessarily failed. Check the destination using its supported idempotency behavior or an external reference and reconciliation procedure. A blind repeat can create another draft. Record the destination ID once confirmed and link it to the approved version of the invoice.

Claim the work before processing it, persist the posting attempt and make retries observe that state. If your own database change also needs to trigger a queue message, a transactional outbox can keep the pending message with the committed state. AWS documents this pattern and the need to handle duplicate deliveries. It does not make an external accounting action exactly once by itself.

Confirm the actual destination API's permissions, draft behavior, idempotency support, lookup options and error responses before estimating the integration. When reconciliation cannot establish the result, route the item to an operator with the evidence needed to check it. Do not turn a temporary connection problem into an unreviewed series of writes.

Test failures as well as successful extraction

Build a reviewed set of example documents with expected fields and expected routing. Include ordinary invoices from the suppliers in scope, poor scans, ambiguous currency, missing purchase orders, credit notes and corrections. Keep a separate set for evaluating changes so tuning the extractor does not become memorizing the examples. These are proposed acceptance cases, not results from a MUBBITS benchmark.

Run the workflow through the real sandbox integration where one is available. Check that a reviewer can locate the source, make a correction, understand the decision history and recover an interrupted handoff. Compare accepted accounting drafts with source documents; successful file parsing alone is too narrow a release check.

Decide whether a focused pilot is worth expanding

Measure the share of drafts accepted without correction, errors by consequential field, time spent reviewing exceptions and the age of the oldest unresolved item. Count duplicates prevented and uncertain writes reconciled separately. Review waiting time and hands-on work independently: a fast extractor may leave an overloaded approval queue unchanged.

Compare similar invoice mixes over complete periods and include setup, extraction, orchestration, accounting software, human review and support in the cost. Changes in supplier mix or approval policy can affect the outcome. Do not present a vendor's advertised accuracy or savings as the result your business will achieve.

A practical first scope is one monitored intake channel, a documented field contract, an exception queue, approved-draft posting and a recovery runbook. MUBBITS can help build that integration around your existing tools. Bring representative redacted invoices, the receiving system and the review decisions your team needs to make; those define a more useful starting point than a request to automate every invoice.

Frequently asked questions

Do we need an LLM for invoice processing?

Not always. A dedicated invoice extractor plus ordinary validation and routing rules may handle your documents. Add a language model for a defined interpretation task only when representative examples show that it helps enough to justify the review, cost and maintenance.

Can n8n or Power Automate run the workflow?

Either may be suitable if the required integrations, permissions, durable state and recovery behavior are available in your setup. Evaluate the full intake-to-draft path, especially duplicate claims and uncertain destination writes. A hybrid can use a workflow platform for orchestration and a small service for stateful checks.

Should a high confidence score bypass approval?

An extraction confidence score does not verify supplier identity, purchasing evidence or authorization. Define any reduced-review route from your own evaluated documents, business rules and impact of an error. Begin with reviewable drafts and retain an exception path.
